Choose the operating context, not a winner
Microsoft-context AI is most relevant when valuable work repeatedly depends on information and permissions already managed in Microsoft 365, or when completing the work inside Microsoft apps reduces switching and context gathering.
A standalone assistant may be enough when the work is general reasoning, drafting, coding, or research; people can provide approved context deliberately; and the organization is comfortable governing that separate workspace. A deliberate combination can also be valid when different tasks have different context and control needs.

Ask whether the outcome depends on a particular model, on access to organizational context, on an application surface, or on an agent that can use tools. These are separate decisions. A strong model does not automatically have the right business context, and convenient context does not guarantee a useful result.

Use the smallest capable boundary
Evaluate Microsoft-context AI first
The workflow is repeated, materially depends on authorized Microsoft 365 information, and is performed in Microsoft 365. Examples include preparing from mail, meetings, files, and organizational relationships without assembling that context by hand.
Do not assume fit when: permissions are unreliable, the outcome is vague, or users mainly need a general-purpose thinking partner.
Evaluate a standalone assistant first
The work is cross-platform or self-contained, the user can provide approved information, and model or tool capabilities matter more than automatic Microsoft 365 grounding.
Do not assume fit when: people would repeatedly export sensitive context, recreate permissions, or stitch the result back into Microsoft 365 by hand.
Why not the other solution?
Each option becomes weaker outside its natural boundary
Why not default to Microsoft? Microsoft 365 context has no special advantage when the task does not need that context. A paid seat or metered agent can be unnecessary for isolated drafting, general research, or work centered in another ecosystem.
Why not default to a standalone assistant? A familiar subscription price can hide the operational cost of finding, exporting, approving, and resupplying business context. Connectors can reduce that effort, but they introduce their own permission and governance boundary.
When a combination is appropriate: define approved work classes. For example, use a governed Microsoft experience for Microsoft 365-grounded tasks and a governed standalone workspace for general analysis or specialist workflows. Do not ask employees to improvise this boundary.

Govern context before convenience
- Review SharePoint, OneDrive, mailbox, group, connector, and workspace access before relying on automatic context.
- Use business or enterprise terms appropriate to the data; do not infer workplace protections from a consumer subscription.
- Define which information may be pasted, uploaded, connected, retained, or acted on.
- Require source review and human accountability for material decisions, regardless of assistant.
- Measure completed work quality, elapsed time, corrections, and risk—not message counts alone.

- Which recurring business outcome are we trying to improve?
- What information must the assistant use, and where is it governed today?
- Would users otherwise copy, upload, or reconnect that information?
- Which identity, retention, audit, connector, and data-residency controls are required?
- Is the need an answer, work-grounded assistance, or delegated action?
- What evidence would justify keeping, expanding, combining, or stopping the option?
